Your brand is 3PL ready when it can provide accurate inventory data, a clear order profile, defined service requirements, compatible systems, and a realistic transition plan. Needing fulfillment help is not the same as being prepared to outsource. A rushed handoff can create stock discrepancies, delayed orders, and unexpected charges.Use this checklist before requesting proposals or moving inventory. Clarify Why Your Brand Needs a 3PLStart with a specific operational problem rather than a broad goal such as “scale faster.” You may need more storage, support for seasonal peaks, faster delivery coverage, Amazon FBA preparation, returns management, or relief from daily picking and packing.Turn the problem into measurable requirements. Examples include an agreed order-processing cut-off, a target inventory-accuracy rate, or a maximum receiving turnaround time. Clear priorities help providers design a suitable workflow and allow your team to compare proposals consistently. Prepare Reliable Order and Forecast DataThere is no universal order-volume threshold for outsourcing fulfillment. Different 3PL providers set their requirements based on factors such as product size, SKU count, order complexity, storage needs, seasonality, and sales channels. Instead of relying on a single industry benchmark, review at least 12 months of historical order data and prepare a realistic growth forecast. This information helps potential partners assess warehouse capacity, labor requirements, system needs, and expected fulfillment costs more accurately.For the same 12-month period, include:Average and peak order volumesDaily order patternsUnits and lines per orderCustomer destinationsSales channel mixPromotion and holiday spikesReturn volumesAdd a realistic 12- to 24-month forecast so potential partners can estimate labor, storage, carrier capacity, and monthly costs more accurately. Clean and Standardize Your SKU and Inventory DataDo not begin a 3PL migration with inventory records your team cannot trust. Reconcile physical stock against your system and separate sellable, allocated, damaged, obsolete, and held units before the transfer.Your master SKU file should include product names, barcodes, dimensions, weights, case quantities, pallet configurations, and any lot, serial-number, expiration-date, FIFO, or FEFO rules. You should also identify inventory that should not be transferred.Clean data helps the provider plan receiving, storage, packaging, and shipping. It also reduces the risk of inventory adjustments and delayed order processing during onboarding.Document Every Order Fulfillment WorkflowMonthly order volume does not show how much work each shipment requires. Document the process for standard consumer orders, bundles, subscription boxes, wholesale cartons, Amazon replenishment, international shipments, promotional inserts, and returns.Specify packaging materials, branding requirements, kitting instructions, carrier preferences, restricted shipping methods, and handling rules for fragile or high-value items.Exception handling should also be documented. The provider needs to know what to do when:A delivery address is incompleteInventory is unavailableAn item arrives damagedAn order requires manual reviewA customer changes or cancels an orderWritten procedures reduce inconsistent decisions and make employee training easier after the transition. Confirm Your Ecommerce Systems Are Integration-ReadyList every platform that creates or changes fulfillment data, including your ecommerce store, marketplaces, ERP, inventory software, customer service tools, and returns portal.Decide which system will serve as the source of truth for orders and inventory. Assign responsibility for mapping SKUs, testing orders, resolving synchronization errors, and approving changes.Test cancellations, partial shipments, bundles, address changes, and returns—not only simple one-item orders.Our FAQ states that we support Shopify and Amazon integrations, along with manual order processing through CSV files. Brands should still confirm the exact data flow, available reporting, and testing requirements for their technology stack.Compare the Full Cost of 3PL FulfillmentCompare a 3PL quote with your fully loaded internal fulfillment cost—not only warehouse rent or postage. Include labor, management time, space, equipment, packaging, software, insurance, returns, error correction, and seasonal staffing.Model the proposed invoice for normal, low, and peak months. Each provider should receive the same order, SKU, storage, and inbound-shipment data so you can compare fully loaded monthly estimates.Assign an Internal Owner and Build a Transition PlanOutsourcing fulfillment does not remove the need for internal management. Assign one person to own implementation, approve procedures, coordinate systems, monitor performance, and escalate issues.Create a launch plan covering data cleanup, integration testing, inventory transfer, stock verification, cutover timing, and contingency inventory. A staged transfer may reduce risk compared with moving every unit at once.Agree on reporting and KPIs before launch. Useful measurements may include inventory accuracy, receiving turnaround, order accuracy, on-time dispatch, return-processing time, and response time for operational exceptions. Use a 3PL Readiness Score to Evaluate Your BrandGive your brand one point for each checklist section you can complete with reliable documents and data:6–7 points: Your brand is likely ready for detailed provider discussions.4–5 points: You can begin evaluating providers, but should close the main data or process gaps first.0–3 points: Improve your internal information and procedures before committing to a migration.This score is only a guide.
